How to set up and manage a CoP

Setup phase

The Setup Phase of a CoP is crucial for establishing its foundation. Here, essential aspects like member identity, individual and collective objectives, and roles within the community are defined. It's fundamental to designate a CoP lead to coordinate and foster exchanges. Furthermore, an engagement strategy must be outlined, identifying topics of interest and communication platforms, and planning the frequency and type of interactions to ensure active participation from the outset.

Launch phase

The Launch Phase marks the formal beginning of the CoP. It's recommended to announce the launch with an email and organize a welcome webinar for members, explaining the objectives and functions. Ensuring all members are registered on designated platforms, such as the K&L Portal, is vital. During this phase, the CoP lead should be available to provide technical support. Additionally, relevant resources and materials should be collected, and a detailed work plan with meeting and posting dates should be designed to guide initial activities.

Engagement phase

The Engagement Phase focuses on keeping the CoP vibrant and active. It's essential to send messages regularly through various platforms to encourage participation in conversations. Discussion topics should be posted consistently, and meetings, both virtual and in-person, should be scheduled with experts and contributors to enrich content. Sharing relevant events, meetings, and resources with the community is also a key practice to stimulate continuous interaction and learning among members.

Empowerment phase

The Empowerment and Sustainability Phase aims for CoP autonomy. "Champion" roles are defined among members, who decide discussion topics, generate debates, and organize events, often through a rotation system. The CoP team shifts to a more administrative and logistical role as participants take responsibility. The use of "Collaboration Squads" for specific projects can be considered. Concurrently, the Monitoring Phase (present throughout all stages) uses surveys and interviews to assess needs, challenges, and engagement levels, ensuring the CoP continues to provide value to its members.
